Looking for a Pivotal Labs Alternative? What Replaced It, and What to Ask

Pivotal Labs is gone. After Broadcom acquired VMware, the consulting practice that had become VMware Tanzu Labs shut down in January 2025, and Pivotal Tracker was retired in April 2025. Companies that relied on Pivotal for paired, test-driven delivery now need someone else. This post covers what Pivotal did that clients valued, the kinds of firms that carry that practice forward, and what to ask when you're choosing one.

What Pivotal Labs clients were buying

Pivotal Labs was founded in San Francisco in 1989 and became known for extreme programming: pair programming on every line of code, test-driven development and small, frequent releases. Client engineers worked alongside Pivotal's people and learned the practice by doing it. Clients left with working software and a team that could keep building it.

That second part is the one to test for when you replace Pivotal: ask how your team will run the work after the firm leaves.

The firms that carry the practice forward

The alternatives fall into three groups.

• XP and pairing consultancies. Firms such as 8th Light, Test Double, thoughtbot and Atomic Object still pair, test first and ship in small releases. They're the closest match if what you miss is engineering practice.
• Enterprise firms with XP roots. Thoughtworks brings the same lineage at global scale, for programs that need hundreds of people.
• Pivotal alumni building new firms. Rob Mee, Pivotal's founder, started Mechanical Orchard in 2022 to apply the same practices to legacy system modernization. Cosmic is another: our founder, Saad Ahmed, closed over $25M in new business at VMware Pivotal Labs.

What's different now: AI

Pivotal's model was built before AI could write code. Today an agent can produce in hours what a pair produced in a week, and the risk has moved. The hard parts are deciding what to build, checking what the agent built, and connecting the work to a business result.

So when you replace Pivotal, ask how the firm uses AI in delivery and who reviews what it produces.
